War Room Day | April 9, 2026
The day of brainstorming. Started with running - 3.5km, 6:30 pace. It was freezing cold so I shortened it a bit. Then the meeting with cofounders. We had a proper war room set up: A0 sheet, markers, TV with agenda... We brainstormed for 5h.
We also gave each other honest feedback about working together. The only criticism I got was being a little too conservative. We noticed that usually one cofounder has a lot of ideas and wants to go into every direction at once, while I'm the exact opposite - I like to stick to one idea with full focus and not explore other options. The third is somewhere in the middle. I don't really agree that being persistent and focusing 100% on one thing is bad. I guess we'll need to find some middle ground. At least we have different points of view and everyone brings something unique to the table.
I've never before worked in a team where I headed into a meeting without knowing what would come out of it. I was always the one planning and everyone followed. Right now we're all contributing to strategy and vision, and I honestly like it better that way.
The conclusions from the meeting:
- We're in deep shit - we closed only 2 new clients last month (the rest were returning clients)
- If we don't reach 20k MRR before the end of Q2 we'll be in even deeper shit (risking running out of financial runway)
- The current approach won't get us anywhere near that goal (high churn, low tickets, small market)
- We need a big change. Two options on the table:
- Enterprise furniture companies - discover their needs, either sell them the current SaaS or some custom software based on it
- A completely new industry as a pivot
- Plan of action - 2 weeks:
- I'm testing the new industry
- My cofounders are testing enterprise furniture
- After 2 weeks we'll know if either has potential
After the meeting I did a very solid speedrun. It's already 1am, but I managed to:
- create a list of 40 target companies
- find 2-3 decision makers + their LinkedIn and email for each
- set up a new domain and email inbox (warming up)
- set up a basic website
The only things missing are message templates and demos. I'll work on those Sunday/Monday. Tomorrow I'm leaving for a university trip - taking Friday through Sunday off. That's why I was speedrunning everything. I want to start sending outreach on Tuesday.
Week 1: mass emails and LinkedIn. Week 2: calls and physical visits if I'm desperate.
